It’s time to consider when “overpaying” for one more Hero is worth it. I can’t answer that for you, but I can lay out some points of interest. No consideration is made to the abilities of any specific Hero, the traits considered here are shared by all.
General Tips and Facts about Heroes

Several basic facts about Heroes have likely already jumped out to most readers:
- The production cost Heroes have is effectively free, as HQ production normally goes to waste. This makes necessary in most builds for spending early float.
- A Hero’s cost is dominated by Science and Influence, resources that are otherwise difficult to immediately mobilize.
- Heroes subvert space limitations on concentration of force.
- Heroes scale well with experience, but safely acquiring it can be difficult later in the game.
- Items! They exist!
These are all great considerations to hold when considering your first one or two Heroes, but should the desire arise to go Even Further Beyond, there are some less obvious facts to consider:
On death, Heroes do not provide much experience (and therefore morale gained/lost) for their cost, durability, or impact. Large Heroes provide 1.5x the Experience that small Heroes provide, but that still puts them at the same amount as something like a Chayot Exterminator of the same level.
The upkeep Heroes have (4/6 for small/large Heroes) doesn’t scale with their count/level/items and is heavily weighted towards influence. I believe this to be a big positive, but I submit this to your own consideration, as economy architecture is a complicated matter.
To sum up
Heroes beyond a certain point might be resource-inefficient, but they heavily use resources that do not normally put army power on the field, bypass concerns such as cramming, AoE morale, and upkeep, while being flexible for any infrastructure.
An additional consideration to add. If a hero with items die, those items are lost, thereby another liability and potential cost on influence if you would need to retrain a hero and get the same items again or to similar effect…
